Everyone's obsessed with growth
Community managers get told to chase new members all the time. But it's backwards. The data is clear: most online communities are dominated by a tiny fraction of active users. Nielsen's 90-9-1 rule, confirmed across countless platforms, says 90% lurk, 9% contribute occasionally, and 1% do almost everything (Nielsen Norman Group). So stop trying to grow your numbers. Focus on that 1% — they're your real community. The rest are just noise.
Doesn't a bigger community mean more engagement?
No. Size often hurts. A study of user behavior across six platforms found that smaller platforms foster richer, more sustained interactions, while larger platforms drive broader but shorter participation (Scientific Reports 2025). And on Twitch, sense of virtual community decreased reliably as channels grew larger (Twitch survey). So if you want deep engagement, small is beautiful. Don't apologize for your niche size — embrace it.
So, should I just ignore my lurkers?
Not entirely, but don't pander to them. Lurkers are valuable as an audience, but they won't build your community. The 1% rule is stark: in four digital health social networks, lurkers, contributors, and superusers produced a weighted average of 1.3%, 24.0%, and 74.7% of content respectively (JMIR). That means your active core is everything. If you try to please the silent majority, you'll dilute the experience for the people who actually matter.
How do I get more people to contribute?
You can't force it. But you can make it easier. A field experiment on r/science found that prominently posting community rules improved first-time commenters' compliance by 8.4 percentage points and increased newcomer participation by about 70% (PNAS). Clear guidelines reduce fear and friction. So write down your norms, pin them, and remind people. It works.
Is it true that most online communities fail?
Many do, but not because of lack of effort. The problem is often that they try to be everything to everyone. Look at the BMJ systematic review: most health-related virtual communities showed no effect on depression or social support, and there was no robust evidence for consumer-led peer-to-peer communities (BMJ 2004). But that's because they were probably too big and unfocused. The communities that succeed are the ones that foster a sense of belonging. For example, a study of 300 young people in anime/comics/games communities found belongingness positively correlated with participation intensity (r = 0.41) and self-esteem (r = 0.36) (Frontiers in Psychology 2026). So focus on belonging, not size.
What about the myth that online communities are toxic?
They can be, but not inevitably. Toxicity is contagious, but so is positivity. An analysis of toxic language in Telegram communities found that users' toxicity tends to align with the prevailing norms of each chat (Scientific Reports 2026). That means you can set the tone. And it matters: toxic comments on Wikipedia significantly increased the risk that editors leave the project (arXiv). So invest in moderation. A small, dedicated mod team can make or break your community.
Should I use bots or automation to boost engagement?
Bots are a double-edged sword. There are at least 18 distinct bot types on Reddit alone (arXiv). Some bots can help with moderation, but they can also alienate people. The NoSleep community survived a massive influx of newcomers thanks to active administrators and technological systems that mitigated norm violations (arXiv). So use automation as a tool, not a replacement for human interaction. Your members want to talk to people, not machines.

Stop counting members. Start counting conversations. The 90-9-1 rule isn't a problem to solve; it's a natural pattern. Your job is to nurture the 1% who create, support, and sustain. Give them tools, clear rules, and a sense of belonging. That's the only engagement strategy that matters.
